What is the nine box matrix?

It is an evaluation model that helps to detect the potential, the level of development of employees and their performance in the organization.
It is also a very useful tool for assessing the promotion or incorporation of new leaders.

This tool is very simple and visual.
It classifies employees in a 3×3 grid.
Each box represents a combination of performance and potential, with the objective of providing a clear picture of the current talent situation within the company.
The rows usually represent the level of performance (low, medium, high), while the columns indicate the potential (low, medium, high).  

How can a 9-box talent matrix be interpreted?

  • High potential and high performance.
    These employees are the best candidates for leadership.
  • High potential and average performance.
    They have leadership qualities, but need to improve their performance.
  • Medium potential and high performance.
    Consistent and essential, although with limited potential to lead.
  • High potential and low performance.
    They can become leaders, but their current underperformance needs attention.
  • Half potential and half performance.
    Promising, they need follow-up to distinguish their true potential.
  • Low potential and high performance.
    Experts in their area, but not interested in leading.
  • Low potential and average performance.
    Adequate in their role, but without qualities to advance.
  • Medium potential and low performance.
    Inconsistent, could improve with proper training.
  • Low potential and low performance.
    Low performance and commitment, in need of concrete interventions.

  Many similar tools exist, although they involve manual intervention and perhaps a less objective view.
